AI that ships in India.

We build AI systems that survive procurement committees, regulatory reviews, and the people who actually have to use them.

Healthcare. Government. Enterprise. We have been in the rooms where AI projects die. Ours do not.

From insight to implementation.

Healthcare, Government, and Enterprise—deep expertise in each.

Build, not just consult

Every recommendation comes from people who have shipped production systems—not advisors who have only read about them.

How we work

Premium outcomes, not premium invoices

Capital-efficient delivery that does not compromise on quality. Boutique expertise without big-firm billing.

The Problem We Solve

Why most AI projects fail in India

It is rarely the technology. It is almost always the terrain.

Procurement Politics

Your pilot works. Your demo impresses. Then it enters the procurement system and vanishes for 18 months. Technical excellence means nothing if you cannot navigate the committee structure, the sign-off chains, the budget cycles.

Regulatory Uncertainty

Healthcare data laws are evolving. Government digitisation standards keep shifting. Most AI vendors build first and ask questions later. Their clients end up rebuilding from scratch when regulations clarify.

Stakeholder Misalignment

The CTO loves your solution. The CFO is sceptical. The department heads feel threatened. The actual users were not consulted. Six months later, your 'successful deployment' has 12% adoption.

Integration Blindness

That beautiful AI system needs to talk to a 15-year-old legacy system that nobody wants to touch. The vendor who built it left no documentation. Half the staff worked around it for years.

Outsiders Building for Insiders

Solutions designed by people who have never spent a day in an Indian government office. Who do not know why the chai break matters. Who think 'stakeholder alignment' means sending an email.

"We have watched hundreds of AI projects fail for these reasons. Not because the technology was wrong—because the approach was."

How We Work

We are not vendors. We are partners who happen to build software.

01
Phase 01

Landscape Mapping

Before we write a line of code, we understand your terrain. Who are the decision-makers? What are the unwritten rules? Where have previous initiatives stalled? What does success actually look like to each stakeholder? This is not a checkbox discovery phase—it is how we ensure what we build will actually ship.

02
Phase 02

Aligned Architecture

We design systems that fit your reality: your existing infrastructure, your compliance requirements, your team's capabilities, your budget cycles. No gold-plated solutions that look great in demos but collapse at scale. No dependencies on technology your team cannot maintain.

03
Phase 03

Embedded Delivery

We do not throw code over the wall. We work embedded with your team, navigating blockers in real-time, building internal capabilities, ensuring adoption from day one. When we leave, you are not dependent on us.

Sectors

Healthcare AI

EMR integration that works with the systems hospitals actually use, not the ones they should use. Diagnostic support that fits into existing clinical workflows. Operations AI that respects the complexity of Indian hospital administration—OPD queues, inventory chaos, insurance tangles. We have walked the wards. We know why the night shift workarounds exist.

Government & Public Sector AI

Citizen service systems that work on Jio phones. Digitisation that does not require retraining a 10,000-person workforce overnight. Compliance automation that actually complies—built with regulatory evolution in mind. We understand the political sensitivities, the file movement patterns, the real power structures behind org charts.

EdTech & Learning AI

Adaptive systems that work on intermittent connectivity. Assessment AI that understands Indian curriculum realities. Engagement mechanics that do not require expensive hardware. We are building our own platform in this space—we practise what we preach.

Enterprise AI

Custom solutions for companies operating in Indian market conditions. Supply chain intelligence that accounts for festival seasons and monsoon disruptions. Customer service AI that handles code-switching across languages. ERP augmentation that does not require ripping out what works.

Let's Talk

Why Us

We have been in the rooms where it happens

Technical excellence is table stakes. What we bring is terrain knowledge.

Hospital Boardrooms

We have sat in hospital boardrooms during IT committee meetings. We know why the radiology AI that worked in trials failed in deployment—and it was not the algorithm.

Government Procurement

We have navigated government procurement cycles. We understand why the brilliant NLP system died in noting files—and how to write specs that survive interdepartmental review.

Supply Chain Operations

We have debugged supply chain models that broke during Navratri. We know which festivals affect which inventory patterns in which regions.

Indian Enterprise Budgets

We understand Indian enterprise budget cycles—why March is different, how to structure proposals that survive finance review, when to push and when to wait.

Stakeholder Navigation

This is not Silicon Valley consulting dressed in Indian packaging. This is ground-up experience with the specific friction points of Indian institutional AI adoption.

Relationship-Driven Delivery

Our value is not just in what we build. It is in our ability to ensure what we build survives its first encounter with your organisation's reality.

Ground-up experience, not imported frameworks

Our value is not just in what we build. It is in our ability to ensure what we build survives its first encounter with your organisation's reality.

What We Believe

Principles, not platitudes

These are not marketing statements. They are the operational principles that govern how we work, who we work with, and what we recommend.

01

AI should augment human judgment, not replace it

Especially in high-stakes domains like healthcare and governance, the goal is better-informed human decisions—not automated ones.

02

Context beats capability

A technically inferior solution that fits your organisation will outperform a superior solution that does not. We optimise for deployment, not demos.

03

Sustainable beats spectacular

We would rather build something your team can maintain and evolve than something that requires our constant involvement. Dependency is not a business model we respect.

04

Transparency builds trust

We explain trade-offs clearly. We do not hide behind technical jargon. If we do not know something, we say so.

05

Indian institutions deserve Indian-context solutions

Not adapted global frameworks, not localised Silicon Valley playbooks—solutions designed from the ground up for how things actually work here.

06

Ethics are operational, not aspirational

We build bias audits into our process. We consider downstream effects. We have walked away from projects that did not meet our standards.

07

Long-term relationships over short-term revenue

We would rather have fewer clients who trust us completely than many clients who see us as vendors. Our best referrals come from people we have said "not yet" to.

Healthcare

Multi-Specialty Hospital Chain: Clinical Documentation AI

The Challenge

350-bed hospital struggling with clinical documentation backlogs. Doctors spending 3+ hours daily on paperwork. Previous vendor's solution rejected by medical staff within weeks.

Our Approach

Spent two weeks shadowing doctors across departments before writing a single line of code. Discovered the issue was not documentation—it was the EMR's voice interface that did not understand Indian English medical terminology and the workflow that required switching between five screens.

The Outcome

Built a custom voice-to-documentation system trained on Indian medical speech patterns. Integrated directly into existing EMR. Reduced documentation time by 60%. Adoption rate: 89% within first month.

Government

State Government: Citizen Grievance Intelligence

The Challenge

Chief Minister's Office receiving 10,000+ grievances daily across multiple channels. No way to identify patterns, prioritise urgent issues, or track resolution effectiveness. Previous digitisation attempt created data silos instead of solving them.

Our Approach

Mapped the actual grievance flow—not the official process, but how things really moved through the system. Identified that 40% of "new" grievances were follow-ups on existing issues. Built categorisation that matched how district collectors actually thought about problems, not how the manual prescribed.

The Outcome

Pattern identification system now surfaces emerging issues before they become crises. Average resolution time reduced by 45%. The system has identified and flagged three potential administrative failures before they escalated.

FMCG Distributor Network: Demand Forecasting

The Challenge

Pan-India FMCG distributor with 2,000+ retail touchpoints. Existing demand forecasting consistently wrong during festival seasons and regional events. Inventory costs eating into thin margins.

Our Approach

Standard ML models do not understand that Onam affects Kerala demand differently than Durga Puja affects Bengal demand. Built region-specific models that incorporated local festival calendars, wedding season patterns, and even monsoon progression data. Key insight: the distributor's own sales team had tacit knowledge that had never been systematised.

The Outcome

Forecast accuracy improved from 62% to 84% during peak seasons. Inventory carrying costs reduced by 23%. The model now flags unusual patterns for human review rather than auto-correcting—because sometimes unusual is correct.

Who We Work With

Honest fit assessment

We do not take every project. Here is how to know if we are right for each other.

We are a good fit if...

  • You have a real problem that might benefit from AI—not a mandate to "do something with AI"
  • You have organisational patience for proper discovery and iteration
  • You can provide access to the people who actually do the work, not just the people who manage them
  • You are willing to hear "this is not an AI problem" if that is our honest assessment
  • You value long-term capability building over quick fixes

We are probably not a fit if...

  • You need AI for an RFP response or board presentation by next week
  • You want us to validate a solution you have already decided on
  • You expect AI to solve problems that are fundamentally organisational or political
  • You are looking for the cheapest option (we are not it, though we are fairly priced)
  • You want a vendor you can blame if things go wrong (we are partners, not scapegoats)

Not sure which category you fall into? That is exactly what the initial conversation is for. We have told more prospects "not yet" than "let us start tomorrow"—and many of them have come back when the timing was right.

About Us

Built by practitioners, not just consultants

Who We Are

The Yaan was founded by people who have actually shipped AI systems in Indian institutions—not observed from the outside, not advised from a distance, but been in the rooms where decisions get made and implementations get stuck.

We have written code that runs in hospital EMRs. We have sat through procurement committee meetings that lasted longer than some of our projects. We have debugged models that broke because someone in the field found a creative workaround no one anticipated.

This experience taught us that AI success in India requires a different playbook—one that respects institutional complexity, accounts for infrastructure reality, and prioritises sustainable adoption over impressive demos.

Our Philosophy

We exist to help Indian institutions—public and private—adopt AI in ways that actually work. Not AI for the sake of AI. Not AI that looks good in annual reports but gathers dust in production.

AI that solves real problems, respects real constraints, and creates real value.

Why "Yaan"?

"Yaan" (यान) means "vehicle" in Sanskrit—something that takes you from where you are to where you need to be.

We are not the destination. We are the means of getting there. Our success is measured not by the sophistication of our solutions, but by how effectively they transport your organisation to its goals.

Our Values

  • Quiet confidence over loud promises
  • Institutional credibility over startup hustle
  • Expertise without ornamentation
  • Results without fanfare
